Mycelium AI Agents — A Build Practice

Departmental AI agents, built against the mission.

Governed by the people who use them. Released by the executives who answer for them.

Specialism The Build Practice
The Proposition

The AI tools your departments need do not exist off the shelf.

The off-the-shelf tools don't know your mission, your decision rights, or your operational reality. The custom builds skip the work that makes the difference — mission alignment, departmental review, executive sign-off — and produce agents that go live and quietly stop being used six weeks later.

Mycelium AI Agents are purpose-built for a single department, trained on that department's actual work, reviewed by the people who do that work, and released to executive management only when alignment with the department's mission is verified.

We build them. Your people own them. The governance is what makes them hold.

"The agent is not finished when the code is written. It is finished when the people who will use it have signed off on what it does, what it doesn't do, and how its performance will be reviewed."

Three things that separate this practice

Not a custom GPT. Not a deployed tool. A managed build.

— 01

Built to a department's mission, not to a use case.

Most builds start with the workflow. We start with what the department exists to do, what success looks like, and what the agent must never do. The mission alignment document governs everything that follows. Skip this phase, and the agent solves the wrong problem with precision.

— 02

A named governance loop that exists nowhere else.

Departmental human review, then mission-alignment check, then executive release. No agent goes live without all three sign-offs. This is the loop that separates an agent that holds from one that quietly stops being used. It is the slowest part of the methodology, and the part that determines whether the agent is still in production six months later.

— 03

Built by a firm whose primary practice diagnoses why AI fails.

Most builders deploy. Few diagnose. The Build practice is informed by the failure modes the diagnostic practice sees daily — the patterns that defeat AI adoption inside organisations that look ready on paper. We build against those patterns, not around them.

The Product Line

Three agents in market. More building.

Each agent is a fixed-scope build with a published methodology and a defined deliverable. Five are available to commission now — Banking & Finance, Project Management, Legal Intake, Supplier Assurance, and Energy Operations. Clients commission one at a time. No requirement to engage multiple.

01
Banking & Finance Ops Agent
Program health monitoring, CPS 230 compliance tracking, risk scoring, and governed escalation for Big 4 banking programs. Mission alignment: delivery confidence, regulatory compliance, audit-grade decision-making.
02
PM Agent
Cross-project status synthesis, risk surfacing from delivery data, resource conflict detection, automated stand-up summaries, decision-log maintenance. Mission alignment: delivery velocity, risk visibility.
03
Legal Intake Agent
Client intake capture, conflict check preparation, AML/KYC flagging, and draft engagement or decline letter generation. Mission alignment: client onboarding efficiency, compliance, professional risk management.
04
Supplier Assurance & Onboarding Agent
Vendor due diligence orchestration, onboarding workflow synthesis, and cross-functional coordination across Procurement, AP, Legal, Risk, and Cyber. Mission alignment: vendor risk management, onboarding speed, regulatory readiness.
05
Energy Operations Agent
Early exception detection, cross-functional action routing across control room, maintenance, and field, and governance-ready decision briefs for energy utilities and asset-intensive operations. Mission alignment: operational reliability, uptime, safety.
06
HR Agent
Policy interpretation, employee query triage, leave and benefits calculations, compliance flagging, onboarding orchestration. Mission alignment: workforce policy, fairness, retention.
Forthcoming
07
Finance Agent
Variance analysis explanations, expense policy interpretation, month-end query triage, board-pack draft synthesis. Mission alignment: financial control, decision-grade reporting.
Forthcoming
08
Customer Success Agent
Customer health summaries, churn signal detection, account-team briefing prep, escalation pattern recognition. Mission alignment: retention, customer outcomes.

Start Smaller

Not ready to commission a full build? Start with a Phase 1 demo.

A Phase 1 demo is a working prototype of your agent — built on synthetic data, no production system access required. It gives your leadership a concrete view of what the agent does, how it behaves, and whether it's the right fit before a full build is commissioned.

The demo becomes the foundation for a full build if leadership decides to proceed. Nothing is wasted.

The Build Methodology

Every build follows the same five-phase loop.

Most agent builds skip phase one (no mission alignment), compress phase two (assumed workflows, not observed ones), and have no equivalent of phases four and five (built and released without the people who will use it ever signing off).

The Mycelium build loop is slower than the market default. The slowness is the point.

01
2 weeks
Mission Alignment
Workshop with the function owner and 3–5 of the team. Output: Mission Alignment Document — what the function exists to do, what success looks like, what the agent must never do.
02
2 weeks
Workflow Mapping
Observation and process tracing of how the work actually happens — not how it is documented. Output: workflow map with tasks, data sources, and human handoff points.
03
3–6 weeks
Build
Agent built against the workflow map and the Mission Alignment Document. Iterative, with the working group reviewing each iteration. No dark builds. Phase 1 demo available on synthetic data from week 4.
04
2 weeks
Departmental Review
Parallel run alongside existing processes. The team uses the agent in production conditions, reviews accuracy and edge cases, and signs off before release.
05
1 week
Executive Release
Executive briefing covering scope, governance, review cadence, and performance measures. Released to broader use only after executive sign-off.
Relationship to AI Security

Three rules that govern every agent commission.

Rule 01 — Discovery First

A client can commission a Banking & Finance, PM, Legal Intake, Supplier Assurance, or Energy Operations Agent build directly.

Every Mycelium AI Agent build begins with Phase 1 — Mission Alignment — which acts as a 2-week diagnostic in its own right. Where the agent will sit alongside materially sensitive data or AI-assisted decisions, Mycelium will recommend an AI Security Health Check before Phase 2 build begins. This is not a gate — it is a safeguard. An agent built into a weak governance posture inherits that weakness.

Rule 02 — Mission Before Architecture

No agent is scoped until its mission is defined and agreed in writing.

Most agent failures are not technical failures. They are mission failures — the agent was built to do something the team did not actually need, or something the team needed but could not safely hand to an automated system. The Mission Alignment Document is not a formality. It is the build contract.

Rule 03 — Human Sign-Off, Always

Every agent is released only after three sign-offs: the working group, the function owner, and the executive sponsor.

An agent that goes live without the people who will use it signing off is a liability, not an asset. The three sign-off requirement is non-negotiable. It is also the reason Mycelium agents perform — the people closest to the work have validated that the agent does what it claims before it is released.

The first conversation is diagnostic

No pitch. No proposal until it makes sense.

60 minutes with your team. We assess whether an agent build — or a Phase 1 demo — is the right move. And we tell you if it is not.

Discover. Align. Build. Govern.

Every Mycelium agent build begins with Discovery. Where the mission aligns and the governance posture supports it, the build proceeds — under named sign-offs at every phase.
